

Why a Copilot readiness check is essential
Organizations are eager to start with Microsoft 365 Copilot. Understandable: its promise is compelling: work smarter, save time, and unlock insights hidden within your own data.
Moving too fast, however, comes with real risks.
Many companies enable Copilot in environments that aren’t technically or governance ready. Broad SharePoint permissions, outdated file server structures, unclassified documents—these issues cause Copilot to surface information it shouldn’t or fail to deliver useful results because the underlying data is too chaotic.
Why the Classic FileShare approach fails
A colleague from our Center of Excellence, who trains teams on Copilot Agents daily, summarized it well:
“Using Copilot with legacy file systems or on-prem environments isn’t a good idea. It’s not how the technology is meant to work—and you’ll quickly hear that ‘Copilot doesn’t work’.”
Copilot is cloud-native.
It relies entirely on the Microsoft Graph semantic index, which understands context, relationships, and permissions across Microsoft 365—SharePoint, OneDrive, and Exchange.
That’s where the intelligence comes from:
Copilot knows who created a document, how it relates to other information, and how it fits into your organizational structure.
On-prem file shares don’t provide any of that. They’re flat files, without metadata, context, or relationships. When connected via a FileShare connector, Copilot can search text—but not understand it.
The result:
- Slow responses
- Irrelevant or incorrect answers
- Prompts that break or stall
And this isn’t a malfunction. It’s inherent to the architecture.
The FileShare connector only makes external content searchable via Microsoft Search. It does not add that data to the semantic index. It also comes with strict limitations—files over 100 MB aren’t indexed, and the connector can only process limited volumes at a time.
Short version: Copilot performs well only in a well-governed Microsoft 365 environment.
